How I built a YouTube demand-generation funnel from zero into the single most cost-efficient acquisition channel in a $7.2M/year Google Ads program — driving 25% of paid enrollments at a $35 CPA.
When I took over Google Ads at Open English (online English education, U.S. & LATAM), Search was carrying almost the entire $600K/month budget and was hitting diminishing returns — CPAs climbing as we pushed for more volume in a capped-demand auction. YouTube was running purely as a brand-awareness line item: lots of views, no accountable path to enrollment. The team saw video as a cost, not a growth lever.
I rebuilt YouTube as a full funnel wired to a business outcome, not a view count. Upper-funnel video generated new demand; Demand Gen and remarketing captured intent mid-funnel; and Search harvested the branded lift the video created. I structured audience segmentation by market and intent, matched creative to funnel stage, and — critically — fixed conversion tracking and windows so Smart Bidding could optimize toward real enrollments instead of vanity events. Then I let the data compound month over month.
YouTube scaled from a rounding error to ~25% of total paid enrollments at a $35 CPA — well below the blended target and the lowest-cost channel in the mix. The demand it created also lifted branded Search, and the overall account CPA fell −13% YoY. Video went from "the awareness budget we couldn't justify" to the channel the growth plan was built around.
